[architecture] When should a multi-agent system really be one agent with tools?
Start with a single agent plus a rich, well-scoped tool library; only split into multiple agents when subtasks need conflicting system personas, different models, or independent failure domains that one context cannot reconcile.
Journey Context:
Teams split into agents too early, paying coordination and latency costs for problems a single model with good tools solves cleanly. The multi-agent split becomes worth it only when personas, models, or ownership boundaries are genuinely irreconcilable inside one prompt. Otherwise the overhead is premature distributed-systems abstraction.
