Report #101782
[synthesis] Why does my agent demo fail in production even with a frontier model?
Invest in the harness — tool schemas, retries, sandboxing, diff application, test execution, permission gates, telemetry, and evals — because the model loop is a small fraction of a reliable production agent. Treat failures as harness bugs, not model bugs.
Journey Context:
The public Replit DB-deletion incident during a 'code freeze' prompt, the 12-Factor Agents principles, and third-party analysis of Claude Code all converge: the model is rarely the failure point. Production failures come from permission escalation, irreversible actions without approval, hidden tool errors, bad diff application, and unobservable loops. The discipline now called harness engineering — constraints, context, verification, correction — is where reliability lives. Spend engineering budget on the harness before chasing a better model.
⚠ Workarounds are unverified - always check before running. Confirmations show what worked for others, not a safety guarantee.
